Gating Content Removes It From the Channel Where Buyers Now Shortlist

Forrester found 94 percent of B2B buyers used AI during their most recent purchase, with 47 percent building internal business cases inside AI tools before contacting a vendor. Your best research is behind a form, which means it contributes nothing to the case they are building.

The gated content trade was straightforward for a decade. Give away something valuable, capture an email, nurture the contact. The cost was that search engines could not read the asset, which was acceptable because the landing page could rank on its own.

That trade assumed the buyer would eventually arrive at your landing page. Forrester's 2026 Buyers' Journey Survey of roughly 18,000 buyers found 94 percent used AI during their most recent purchase, and 47 percent built internal business cases inside AI tools before contacting any vendor. The research phase increasingly concludes without a visit.

What Gating Actually Costs Now

A gated report is invisible to retrieval. The landing page describing it contains a headline, a summary paragraph, and a form. Whatever findings the report contains do not exist as far as any AI system is concerned.

Meanwhile the questions that report answers are being asked, and answered, using whatever sources are readable. Often that means a competitor's ungated blog post covering the same ground with less rigour, or a journalist's summary of someone else's research.

The asymmetry is stark for original research specifically. Original data is the strongest citation asset a company can produce, per the first-party research guide, precisely because no model can synthesise it independently. Gating it removes the one content type with a structural advantage.

The Lead Numbers Do Not Justify It As Cleanly As They Used To

Gating produces measurable leads, which is why it survives. The measurement is real and it is also the reason the decision persists past the point where it makes sense.

Apollo's 2026 data puts the average B2B shortlist at roughly 2.5 vendors, down from 3.2. 6sense found 80 percent of deals go to the vendor already favoured before first contact. If the shortlist forms during research you were absent from, the leads your gate captures are increasingly people who already decided, and the deals you never hear about are the ones lost during a phase you had no presence in.

Traditional attribution cannot show you this. Estimates put trackable attribution at roughly a quarter of the B2B journey. A form fill attributes cleanly. A buyer who never encountered your research because it was gated produces no signal at all.

The Split Model

The version I would run for most research assets: publish the findings, gate the apparatus.

Findings public means the actual numbers, the methodology summary, the charts, and the conclusions, on an indexable page as real HTML text rather than an embedded PDF, for the reasons in the PDF guide.

Gated means the things a serious reader wants after being convinced: the full dataset, the segment level breakdowns, a template or calculator built from the research, or a briefing walking through implications for their specific situation.

Someone who reads the public findings and then fills in a form for the dataset is a better lead than someone who filled in a form to see whether the report was any good. You have converted a lower volume of higher intent contacts, and the public half is earning citations continuously.

Webinars Have a Sharper Version of This Problem

A webinar is gated twice. Once by registration, again by being video with no text.

Even the on demand recording, which most companies eventually ungate, contributes nothing without a transcript, per the video transcript guide. An embedded player and a registration form is a page with no content.

The sequence that works: run the webinar gated, since live attendance genuinely warrants registration. Then publish the transcript, corrected, structured with headings, on an indexable page. Then pull the two or three strongest segments into standalone articles.

Each of those standalone articles should carry its own schema and internal links rather than sitting as orphaned pages, following the structure in the internal linking guide. That converts a one hour asset with a decaying registration list into permanent, readable content covering several specific questions. Most companies stop after step one and let the recording sit behind the same form indefinitely.

What Genuinely Deserves a Gate

I would not argue for ungating everything, and the blanket position that gating is obsolete is too simple.

The same reasoning applies to case study assets, which are frequently gated despite being the evidence a buyer most needs during evaluation, per the case study guide.

Gate things with genuine per unit delivery cost. A personalised assessment, a benchmark comparing the reader's own numbers against a dataset, a consultation. Those require something from you beyond publishing, and an exchange is reasonable.

Gate things whose value is the format rather than the information. A template, a spreadsheet model, a checklist someone will use operationally. The underlying method can be public while the usable artefact stays behind a form.

Gate genuinely sensitive material where public distribution creates a real problem, which is rarer than it is claimed to be.

What I would not gate is explanation of what your product does, findings from research you commissioned to build authority, or educational content whose entire purpose was to demonstrate expertise. Those are the assets that need to be readable to do their job.

Progressive Profiling Is a Middle Path

Where marketing genuinely needs contact volume, the compromise worth considering is publishing the content and offering something adjacent for the form, rather than gating the content itself.

The report is public. The form gets you the interactive version, or the quarterly update, or the segment cut for your industry. Contact capture continues, the content earns citations, and the two stop competing.

This also removes the perverse incentive in traditional gating, where making the landing page description vague increases form fills. A vague description is worse for AI visibility and worse for the reader, and gating rewards it.

Post Event Content Is Where Most Value Is Lost

A conference talk, a webinar, a customer roundtable. Each produces an hour of expert discussion that typically results in one promotional page and nothing else.

Convert it. Transcript, key findings, the questions the audience asked and how they were answered. Sequencing Matters More Than the Binary Decision

Framing this as gated versus ungated misses the option most companies actually have, which is gating for a window and opening afterward.

An original research report can run gated for its launch quarter, when the sales team wants the lead flow and the content is genuinely new. Then it opens. The launch period captures contacts from people who wanted it immediately. The open period captures citations for the remaining years the findings stay relevant.

The failure is that nobody schedules the second half. The gate goes up as part of a launch checklist and comes down never, because no task exists that says open the report from eighteen months ago. Putting an expiry date on the gate at launch time is a two minute decision that avoids this entirely.

The same pattern applies to webinar recordings, conference talks, and anything else with a launch moment followed by a long tail. Gate the moment, open the tail.

Checking What Is Locked Away

Inventory every gated asset and ask two questions of each. Would a buyer researching this topic in an AI conversation benefit from the content. And is the form capturing people who would have converted anyway.

Common Questions

Will ungating collapse our lead volume?
Raw form fills usually drop. Whether pipeline drops is a separate question and frequently the answer is no, because the volume lost skews toward low intent. Test on one asset and measure opportunities rather than leads.

What about content produced specifically for account based campaigns?
Genuinely targeted assets for named accounts are a reasonable exception. The test is whether the content was built for specific accounts or built generally and gated by habit.

Does a form with only an email field count as gated?
For AI visibility purposes, yes. Any barrier between a crawler and the content removes it regardless of how few fields it has.
